The Strategy Ensemble.

Agentic strategy is an organization getting its agency back with machines rather than against them. The thing doing the reasoning is an ensemble: people who have been in rooms no model has seen, with the judgment to say which world is worth building, and agents that hold the organization's own history in full. The intelligence is in the arrangement: who is at the table, and the taste and tools they play with.

Three kinds of reasoning.

Induction finds patterns and deduction draws consequences, both inside a frame. Abduction changes the frame: the leap to an explanation worth betting on. Agents do the first two at a volume no team can match, and they draft leaps as options. Choosing the leap stays with people.

Every role, played twice.

The full ensemble runs sixteen agent roles. The seven main ones are below, grouped by the move they serve. Every role is played twice, once by a machine and once by a person, two kinds of cognition on the same part. The machine reads more than any person could and forgets little. The person has been in the room the machine is reading about. The ensemble is what happens between the two, on every part at once.

The partThe agentThe person
ResearchSensingReads everything, the sources, the interviews, the earlier decisions, and holds it all.Whoever knows what to ask, and which of the answers matters.
CultureSensingTracks what the scene is saying and what it is about to say.The person who has been in the room and knows when something lands.
MarketSensingModels customers, rivals and partners and their likely moves. The person who has sat across the table from them.
StrategyMaking senseHolds the theory: what the organization believes, what would have to be true, and the state of every bet.The strategist, who decides what the theory is and what it is for.
FuturesMaking sensePlays the theory forward, into scenarios the room has not considered.Whoever can still imagine being surprised.
CreativeMaking selectionsTurns hypotheses into things the market can react to: concepts, moves, prototypes, provocations.Whoever makes the thing that gets played.
CriticMaking the callArgues against the theory before anyone makes the call: the hypothesis nobody tested, the bet that only works if last year repeats, the convergence creeping in from everyone else's models. The person allowed to say it is not working, and behind them the market, which never stops saying it.

The choreography.

The strategy is what the ensemble makes together, in a choreography that runs the four moves on repeat: sensing, making sense, making selections, making the call. The sessions are the fixed points, when all the people are at the table at once. In between, the agents work and the people read what came back. Nobody authors the strategy. It comes out of the exchange, which is why a strategist with a chatbot does not get there, and neither does a machine left to its own devices.

Who decides.

Agents propose. People decide. No job writes a decision, a verdict, a choice or a kill. Nothing is ranked, scored or blended. Nobody is assigned, no date is set and no money is committed by a machine. Everything the machine derives says so, in public too, until a person accepts it. Theories are chosen and killed by a session decision with at least two named participants and a reason, and the canvas refuses anything less.
